Compare two messages

A: Hi. Problem. Later maybe? B: Hi Leo — about the film tonight: my train is delayed, so I can't make the 6:30 showing. Could we go at 8:15 instead? Does that work for you?

Message B is not better because it is longer. It is better because the reader can act: the old plan, problem and alternative are all clear.

Name the change directly

Useful phrases include I can't make..., I'm running late, we need to move..., and the time has changed. I can't make the 6:30 film means you cannot attend it; it does not mean you cannot create it.

Keep the reason proportionate

One short reason is usually enough: My train is delayed. Avoid a long story unless the details change what the reader should do.

Offer a complete alternative

An alternative needs the missing practical details: day, time, place or action. Compare Can we meet later? with Could we meet at 7 outside the station? The second version can be accepted or rejected immediately.

Use instead to replace the old plan: Could we meet on Sunday instead? Use still to check what has not changed: Can you still come?

Tone

For friends, Can we...? is natural. Could we...? is a little softer. Add Sorry for the late notice when the change is inconvenient or very late. Do not apologise repeatedly; clarity and a workable alternative matter more.

Try it yourself

Write a four- or five-sentence message to a friend. Change one real or imagined plan, give one brief reason, offer an exact alternative and ask for confirmation.

Check: Can the reader identify the old plan, the change and the next action without asking another factual question?
